first thing i'd check is image size. works fine with your test photos, breaks when users upload 20MB monsters. 😅

image file size first. phone photos are huge and older devices run out of memory.

Phone photos are often 5 to 12 MB, so the first thing to check is whether the upload handler loads the whole file into memory and runs out on low-end devices.
